How Quarterly Planning Keeps a Leadership Team Accountable

UNCAPPED: THE UNFINISHED CEO · PLANNING · OCTOBER 2026

THE SHORT ANSWER

Quarterly planning keeps a leadership team accountable when the plan becomes three things: a short list of 90-day goals, one named owner for each goal, and a weekly number the whole team can see. The planning day does not create accountability. The weekly review of that number does. Most quarterly plans stall by week six because nobody looks at the scoreboard once the planning day is over.

Every leadership team has had the good planning day. The whiteboard fills up, people leave energized, and the plan goes into a shared folder. Six weeks later the day job has won, the plan is a document nobody opens, and the quarter ends the way the last one did.

The problem is rarely the plan. It is what happens on the Monday after.

Why most quarterly plans stall by week six

  • Too many priorities. A team with ten goals for the quarter has none. Attention spreads thin and the urgent work eats the important work.
  • Shared ownership. When two leaders own a goal, each assumes the other is on it. One name per goal, every time.
  • No weekly measure. Without a number, the weekly meeting runs on feelings. “It’s going well” is not a status.
  • No outside voice. Inside a company, people protect each other and their own projects. Somebody has to ask the uncomfortable question out loud.

What a quarterly plan that holds looks like

  1. Three to five goals for the next 90 days, each one tied directly to the annual target.
  2. One owner per goal, by name, who reports on it every week.
  3. A leading indicator for each goal. Track what drives the result, such as quotes sent or first calls booked, not only the revenue that shows up later.
  4. A 30-minute weekly review with the same agenda every time: the number, on track or off track, and one next action.
  5. A coach in the room who has no politics in the outcome and asks the question nobody inside will ask.

Where coaching and a platform fit

ActionCOACH is a business performance platform, not a meeting format. Owners and leadership teams build their 90-day plan together in GrowthCLUB, our quarterly planning program. Between planning days, the ABoS platform holds every goal, owner and weekly number in one place, and APeX keeps the plan tied to the financial numbers that matter. Your coach meets with you every week to keep the plan moving and to pull the next level of performance out of the team.

The result is a plan that gets reviewed 13 times a quarter instead of once.

A 30-second test for your next quarter

Ask each leader on your team three questions: What is your number-one goal this quarter? Who owns it? What was this week’s number? If anyone needs more than 30 seconds to answer, the plan is not running the business yet. That is the gap to close.

Frequently asked questions

How many goals should a 90-day plan have?

Three to five for the whole company, and no more than one or two per leader. Fewer goals with clear owners beat a long list every time.

Who should own a quarterly goal?

One person, by name. Others can help, but one leader reports on the goal each week and answers for the result.

How often should a leadership team review the quarterly plan?

Every week, in a short meeting with a fixed agenda: the number, on track or off track, and the next action. A monthly review is too slow to correct course inside a 90-day window.

How long does a quarterly planning session take?

Most leadership teams need half a day to a full day: review the last quarter honestly, confirm the annual target, choose the next 90-day goals, assign owners and agree on the weekly numbers.

Can a business coach run our quarterly planning?

Yes. ActionCOACH South Carolina facilitates 90-day planning for owners and leadership teams through GrowthCLUB and one-to-one coaching, with the ABoS platform tracking every goal between sessions. See the programs or book a free strategy call.
